Define the task
Avoid a general objective such as “use AI”. Choose a task: summarising a document, drafting a response or classifying requests. Clarify who will use the output and which errors would be unacceptable.
Compare against current work
Record time, quality and required checks in the existing process. Then design a test using synthetic or authorised data. Include review and correction time, not just the speed of the first response.
Keep responsibility explicit
Illustrative example: AI drafts a reply and a person checks it before sending. The test examines usefulness, errors and overall effort. A negative result can indicate that the process, data or tool is unsuitable.
Decide what happens next
